ExM & Co. — the whole operation on one living board.
Drill down to the action; drill up to the whole picture.
The big one. Email is ruled out — Strength Score previews as the wedge, or a brand-new channel?
Decision brief delivered Oct 14: the Manila test fails the locked GO criteria on execution, not market rejection (0 pairings, bench at 0, engines off since Oct 5). Your pick: extend and actually run it 2 more weeks, narrow to the free-help mission lane only, or park Manila outright.
Proposal only (Oct 14, presented Oct 15 as Pair Plus — no decision yet): Bloom + Pair stays free; little premium add-ons venues can buy (First Look, Proof Pack, Pair Plus / Pair Pro bundles) — kept separate from Creator Partnerships. Your call.
Proposal only (Oct 14): a separate paid Studio gig lane selling venues reels they can post on their own accounts — never bolted onto free Pair visits. Your call.
Brief delivered (content + bookings for pet businesses, 12 prospects). Greenlight?
20 drafts ready — 10 boutiques + 10 pet care — plus 2 optional reel footage regens. Nothing sends without your tap.
Cipher's top pick of the trust ideas. Parked — needs your explicit go.
Verified never sent. Ready to go — needs your re-tap.
They were already pitched twice in September and never replied. Re-approach with fresh eyes, or leave them be?
One small server change turns on per-card click counts for the studio page. Your yes? (Self-hosted Umami analytics went live Oct 13 for the studio + main sites — this is the per-card piece.)
The Brunch Debt v2 reel is built and QC'd, delivered and not yet posted. Post it, or hold? (The group-chat reel you posted yourself Tue evening is already live.)
IDA Windfields pickup from Tue Oct 13 — outcome still unconfirmed. One word from you closes it either way.
New Oct 16: Goldie's follow-up draft changed when the pooled collective line (2,400+ across confirmed creators, stated as combined) was woven in Fri morning. The updated draft was re-presented to you for a fresh tap — send it, or hold?
New Oct 16: Ep. 1 v2 is built your way — the actual viral reel (the SAMMARCO $78 pasta reel) on screen with our breakdown over it, creator credited — and delivered for your review. Post it, re-cut it, or kill it?
New tonight: the sourced pricing comparison landed — combined market work runs CA$2,000–4,000 at the low end and CA$7,000–20,000 typical, so the $700 Site #1 bundle (custom site + Shopify store) sits at roughly 3–10% of typical. Cash's verdict: it only works as a deliberate friend price — $700 scope locked, $1,000/mo retainer never discounted. Your ruling (D-004) stands unless you reopen it here: keep the bundle, or re-price?
New late Oct 16: Shopify's 'Verify you are human' check rejected the automated browser session even after you clicked the checkbox, so the demo build is blocked at step one. The single unblocking step is yours: on your own device at partners.shopify.com, create the client-transfer store named BanCan Kitchen (Canada / CAD). Once it exists, the 80-item catalog import and Dawn / Warm Editorial theme work proceed without you.
Every open venue thread in one place — first replies land here.
Bloom & Pair opener sent and verified Oct 12 · 11:33 PM. Awaiting their reply — inbox re-checked Oct 17 · 12:15 AM via CLI, no new reply, PENDING empty.
Went out Thu Oct 15 · 10:32–10:37 PM — 7 first-contact pitches sent and verified in-thread: Petit Delights, Ayothaya Thai Kitchen, La Casita del Café, Namak Handi, Northern Smokes, Maimana Naan & Kabab, and Copper Branch. The Oct 17 · 12:15 AM CLI inbox check confirmed zero new replies. Sugar Rain Cafe (Oct 16 wave) is the effort's first reply — they are relocating; thread is warm, no pitch into the move.
Trust-first openers sent Oct 13 evening: Versus Coffee 7:48 PM, Café N' One 8:01 PM, Karasu 8:04 PM — Versus and Karasu still ours-latest, no replies. Café N' One's re-cut follow-up (no fake first hello) was approved and SENT at 1:35 AM Oct 16, verified in-thread — awaiting their first-ever reply.
Grand opening was Fri Oct 16. Rechecked Oct 16 · 5:10 PM — still not verifiably operating (bio future-tense, site says reservations open soon), so no pitch has been sent. Next recheck Sat Oct 17 morning; only on opening proof does a $199 launch-reel opener get drafted for G's tap.
Held by rule — already pitched twice in September (AI-ad lane), no reply, no new thread activity at the Oct 16 checks. Any re-approach is G's call — Open Decisions #9.
No decisions on this project right now.
Drake said yes to a weekend brunch collab — setup is with Aimee at the Drake; Rachel's dates are wide open.
No reply as of the Oct 16 evening Gmail checks (~29h). In setup, not yet a confirmed table. If still silent Mon Oct 19 morning, a gentle nudge (sketch in her words) is drafted for G's tap before anything sends.
SENT and verified Oct 15 · 12:27 PM EDT from hello@exmco.com — setup only, Rachel's dates wide open, asking them to please let us know their best weekend day. DM side last activity is Drake's Oct 15 like on our thank-you.
Rachel entertains any dates (G, Oct 13) — no availability gate on our side; she confirms her own day once Drake picks.
No decisions on this project right now.
First confirmed Bloom table — Tintin visits Sun Oct 18, drop-in, shows Instagram at the café. Confirmed on both sides.
Both check-in messages (venue + creator) are drafted. The Sat Oct 17 · 9:09 AM check-in run presents them for G's tap — the run itself sends nothing.
Anonymous, venue-first fit pitch lands Mon Oct 19 after Tintin's visit — availability + the 2,400+ collective framing; draft for G's tap only.
Roji replied “No problem 😊” Oct 13 · 2:59 PM to the trimmed update. Thread clean at the Oct 16 checks — closed for now.
No decisions on this project right now.
Confirmed creators: 3 (Brunch Mama 710 · Tanya 1,229 · Tintin 545) — pooled reach 2,400+, the G-approved collective line for Message 2 only.
Flagship creator and the quality bar for the whole bench. Standing boost (G, Oct 16): every new post gets like + save + DM-share to @rch.spn from all three accounts, automatically, browser lane — then GG asks whether to comment.
Confirmed creator — hub delivered. Roji visit Sun Oct 18 (see Roji Monster project); latest post supported Oct 15.
Bloom invites sent and verified in-thread Fri Oct 16: @eatwith_ek 8:55 AM, @pieceofclara 11:05 AM, @nazfromtoronto 1:06 PM (bloom-invite-v4). FU1s due ~Oct 19. Nine more DM1-eligible creators queued; prospects remaining: 14.
FU1+FU2 complete for @jessie.foodbestie, @skysthelimit.dining, @torontos_diary — ladder done, no replies. @kelvintheboss25 + @anqelaeats: FU1 sent Oct 15, FU2 due ~Oct 19–20 (earliest Oct 20). @eamsieeats declined Oct 7 — closed, never confirmed.
Said YES to Bloom Oct 13 · 4:35 PM — private hub delivered in her thread the same day (invite code on file) and she replied “awesome, I'm in” to the confirmation. Creator-post scans found no new post since her Oct 14 post, which was already supported. Her Roji fit gets pitched Mon Oct 19.

Product-seeding openers to food brands — replies and short lists.
Product-seeding opener sent and verified Oct 12 · 11:46 PM. Awaiting their reply — no new reply at the Oct 17 · 12:15 AM inbox check.
First human reply from the product batch — they asked for more detail, we answered Oct 13 · 6:51 AM and the creator short list is built and ready. Still silent at the Oct 17 check — no new message.
Seeding openers sent Oct 12 morning — both still awaiting replies at the Oct 17 inbox check.
Declined politely and was closed out gracefully.

The internal console: campaigns tracked recruit-to-report. Free by design — revenue flows downstream to Studio only, never through Bloom or Pair.
Console is live (Oct 12) with 8 campaigns at recruit, Solena included. Platform proposes, a human approves — nothing customer-facing auto-sends.
Built Oct 16: 1 confirmed table (Roji, Sun Oct 18); the Drake is in setup, date pending — not confirmed. Venue pool stands at 33 verified-open + 10 scouted Oct 16.
“2,400+ local food lovers across all our confirmed creators, combined” — approved by G Oct 16 for Message 2 of venue pitches only (never the opener), and woven into the staged follow-up drafts.
No decisions on this project right now.
The Studio storefront — Bloom & Pair section live, venue wall carrying real logos.
Went live Oct 15 · 8:42 PM (“Bloom grows creators. Pair fills rooms.”) after G re-approved the Muse device on Tailscale Thu evening — the FU1 link to studio.exmco.com/#bloom now lands on the real section.
Open the Bloom section →Gold Bloom CTA (to IG DM), share-preview OG/Twitter meta, six WebP-lighter images, split venue/creator audience doors, and case-study fixes — all verified live Oct 15.
Tables merged into Neighborhoods — each card carries its venue's table card, and every card with a campaign carries the 'Booked' pill (G's blanket call, current and future cards). All six section headers reviewed with G one by one; closing 'You've been invited.' verified live. The new @exmco.studio bio is also live.
“Nothing booked in Whitby yet.” stays exactly as-is — G's explicit call (Oct 15): an intentional preview, not a missing pill.
No decisions on this project right now.
Reels for the studio account — real GTA viral hospitality reels, our breakdown over them, creator credited.
Rebuilt on @cherstravels' SAMMARCO $78 pasta reel — her reel and audio as the base, our breakdown annotated over it, creator credited. Delivered Oct 16 for G's review — Open Decisions #14. Nothing posted.
Built and QC'd, delivered, not yet posted — Open Decisions #11.
KILLED Oct 15 — it would have fingerprinted a client win. Standing rule: no client story ever becomes content, even anonymised.
Rejected and killed Oct 16 · 1:45 AM — the all-original approach was dropped; the format uses the actual viral reel with our breakdown.
No decisions on this project right now.
We study the biggest AI videos on the internet and deconstruct how they went viral — a study, never an 'audit'. Approved by G Oct 16.
Correction (late Oct 16): the Burning Bridges rebuild of G + Rachel is G's PERSONAL post (boundary set by G Oct 16 · 10:00 PM) — it is not ExM content and does not earn the Cut A credibility line for the brand account unless G explicitly re-authorizes that use. G's verdict on the free rebuild: done, but quality below the Higgsfield version; a v2 improvement pass was still running late Oct 16 (v1 remains the only delivered version). Ep. 1 render follows G's reaction to the delivered script.
G approved the series and the season shape Oct 16: Ep. 1 Burning Bridges → Ep. 2 AI Arrest (~141M combined tag views) → Ep. 3 Black Cat Clapping. Lane rule: recreate the format, never a celebrity likeness on the brand account; licensed audio baked in.
Cold open: “6.1 MILLION VIEWS. IN FIVE DAYS.” Three beats — The Hook (“A face you know. In a room you know.”) / The Retention Trick (“The scan makes you stay.”) / The Engagement Engine (“The lead role is empty.”). The steal for restaurants: “Leave one seat empty.” Full ~44s script, caption draft, and pinned first comment written.
“Expose” targets the mechanism, never mocks the creator. Bonus verified fact for the episode: the original Drake scene was shot at Sotto Sotto, a real Toronto restaurant.
No decisions on this project right now.
Daily wildlife reels — the posting machine runs clean; audience growth is the open question.
Opened Fri Oct 16: Woolly Mammoth reel 9:18 AM + Smilodon reel 6:09 PM, both posted and verified. Buffer restored to 10 reels (#61 Pistol Shrimp queued).
Flat reels get Story reshares: Mammoth plain + question Stories live Oct 16 afternoon; Smilodon checked FLAT at ~6h, plain reshare posted, and its question Story was approved by G and published 9:25 PM (expires Oct 17 · 9:25 PM).
Prep begins Oct 20; bank + defibrillator ready by Oct 24; live Oct 25–31; verdict Nov 1.
The barn owl finale posted Oct 15, and its question Story was published Oct 16 · 1:37 AM, completing all three Skies Week question Stories.
Followers 15 — flat since Oct 13 (13 on Oct 2/7). Week of Oct 12–16: 10/10 reels posted, 15 likes total, 0 comments. GG flagged Oct 16: a content/distribution problem worth its own session — G hasn't taken it up yet.

Trust-first fan week for the Whitby garage-turned-café — pure fan energy, zero asks, no selling.
Run 4 on Oct 16: a new Halloween post (skeletons at a patio table) was liked and commented on exactly once, verified. Thread still silent — no inbound from them ever. Runs daily through Oct 19.
The pool hold releases Mon Oct 19 — the final fan-week run and the zero-ask DM draft return for G's tap. On tap only.
No decisions on this project right now.
Rachel's UGC brand-deal thread — parked by G; warmth only, no pitch.
Parked by G Oct 14 — “Park. Next.” It was NOT sent and will not be re-presented unless G reopens it.
Caraway replied warmly to our comments Oct 16 (11:15 and 11:20 AM) and we replied engagement-only — no pitch, DM1 still parked.

Online ordering for BanCan's menu, built enterprise-style: the HTML site informs, Shopify sells, Clover stays untouched in-store.
BLOCKED late Oct 16: the ExM Shopify Partner account exists (org 'ExM & Co.', created + email-verified Oct 16), but Shopify's 'Verify you are human' check rejected the automated browser session even after G clicked the checkbox. The transfer store still needs to be created by G on his own device (partners.shopify.com — client-transfer store named BanCan Kitchen, Canada/CAD) before the 80-item catalog import and Dawn / Warm Editorial theme work can proceed inside it. Test mode only; no BanCan accounts, banking, or payment activation touched. Also Open Decisions #16.
After G's demo review: written scope sign-off from G (the gate reads “no sentence, no build”), then design → build → QA → launch on BanCan's own account.
Project charter + kickoff agenda written Oct 16: objective, in/out scope with POS explicitly out, 7 success criteria, RACI, phase gates, top-5 risk register, decision log. PM = Cleo's office; Analyst = Cipher; Solutions & Payments = Cyrus (Cash consulted); Design = Coco; QA = Cleo.
Cheapest viable plan: Shopify Basic CA$49/mo (CA$37 billed annually). Shopify Payments on Basic: 2.8% + 30¢ per sale, payouts to BanCan's own bank account, minimum ~3-day settlement. PayPal plugs in beside it at 2.90% + 30¢, landing in BanCan's own PayPal. All payment accounts are BanCan's — ExM configures as collaborator, never holds credentials or money. Interac is not available at Canadian online checkout.
Partner client transfer store: free with no build deadline, unlimited products, test orders only, password page locked. On approval the exact store transfers to BanCan — no rebuild — and the CA$49 clock starts only then. Accepted trade-off: no $1 trial promo after transfer.
BanCan's real menu as an import-ready catalog: 80 items across 14 collections, with the builder's spec (Dawn theme in Warm Editorial, test-mode checkout, pickup at 804 Eglinton Ave E, main-site → Shopify Order-button handoff, phone QA checklist).
Sourced market numbers: combined custom-site + Shopify build runs CA$2,000–4,000 at the low end, CA$7,000–20,000 typical. The $700 bundle is ~⅓ of the low-end floor. The $1,000/mo retainer is fairly priced for its scope and repays the build discount in ~6–19 months.
Dish photos exist for 2 of 80 items; descriptions for 12 of 80; Garlic Rice reads $8.99 in our data vs $5.99 on their published menu. The demo builds around all three; they get fixed with BanCan's input before launch.
Site #1 is one $700 slot containing two deliverables. The store is not site #2, not site #3, and not separately priced. The $700/site × 3 package total ($2,100) stands.
“No, the Shopify store is part of the $700 for site number one site number one has the site plus Shopify.”
Shopify's human check blocked the automated session (late Oct 16). One G-only step: partners.shopify.com → create client-transfer store 'BanCan Kitchen', Canada/CAD. Everything after that (import, theme, test checkout) runs without him. Also in Open Decisions #16.
The comparison is in (see Overview). Cash's verdict: it only works as a deliberate friend price — scope locked, retainer never discounted. D-004 stands unless G reopens it. Also in Open Decisions #15.
BanCan's Clover hardware + POS stays as-is for in-store payments. This project does not touch, integrate with, replace, migrate, or maintain the Clover POS.
Charter, named PM + analyst team, RACI, phase gates, decision log, Friday plain-language status note to G.
$700/site × 3, $1,000/mo retainer, no HST; invoice EXM-2026-001 on hold. Stands unless G re-rules it.
Deliberately re-opens online food ordering (reversing the Oct 13 scope cut for this channel): online orders land in Shopify (dashboard/email), never in Clover; the kitchen runs two order streams side by side.
The parked order site does not ship; its ordering function is absorbed by the Shopify store within Site #1.
Free while Partner-owned; test payments only; password page locked; exact store transfers to BanCan on approval — no rebuild.
The custom HTML main site is informational only — gallery, About, menu showcase, no ordering or checkout. Its Order CTA links to Shopify, which holds the complete ordering system.
Shopify Payments, PayPal plugged in, or both — and the payout account it lands in. Owner: G + BanCan. Needed by: end of Phase 0.
Shopify account opened under BanCan's ownership, ExM on collaborator access. Owner: G. Needed by: before Design.

Main site #1 is still staged — deploy before, with, or after the store launch? Owner: G. Needed by: Launch.
Pickup only, pickup + local delivery, or shipping too — and who at BanCan sets zones/rates/windows? Owner: G + BanCan. Needed by: Build.
Who directs the Ontario HST checkout settings — BanCan or their accountant? Owner: BanCan, via G. Needed by: Build, before tax config.
Full approved list at once, or a starter set phased in? Owner: G. Needed by: Build.
Who approves products/photos/prices — owner directly or through Mahfoza — and what turnaround do we plan around? Owner: G + Mahfoza. Needed by: Scope Lock.
The original engagement around the Shopify project: main site staged, invoice on hold, scope locked Oct 13.
$700 flat, site 1, no HST — ON HOLD until G reopens it. Do not send.
Built and staged at exmco.com/bancan-main-final/ (noindex, unlisted) and phone-QA'd. Production deploy awaits G's tap. Under D-018 it ships informational-only, its Order CTA pointing at Shopify.
Open the staged main site →Menu-showcase websites + content/systems retainer only. ExM does not touch POS, ever — POS stays with Clover.
Clover dashboard/API access via Mahfoza was outstanding under the old plan; under D-016/D-018 it no longer blocks anything — the Shopify store needs no Clover connection.

The lanes that bring money in — email is dead; the wedge decision is G's.
The old opener went 0-for-152 and was killed — no email goes out until the rebuilt approach is approved. Rebuild call is G's — Open Decisions #1.
Trust-first launch reels for brand-new openings, G's tap per venue. Renso Pho Potle opens Sat Oct 24 — the opener is drafted and awaiting G's send tap. Woodlyns is gated on opening proof (see Bloom & Pair).
10 boutiques + 10 pet care, plus 2 optional reel footage regens. Nothing sends without G's tap — Open Decisions #5 (pet-services lane) and #6 (the sends).

The grader experiment — killed by G; the baseline stays on file in case it ever goes public.
Killed by G Oct 16 · 1:32 AM, after a drift alert read 90/A at 1:21 AM. The grader is not live to the public and nobody uses it. Locked baseline unchanged (Reliance 85/B), baselines not edited, grader not changed. Re-arm the monitor only if the grader goes public or client-facing.

Self-hosted stack on our own machines — the watchdog keeps it honest every 5 minutes.
v2 living board shipped Oct 16 and MOVED the same night (~11:20 PM) to its own home, founder.exmco.com — the old exmco.com/founder/command/ URL 308-redirects there. Rebuilt from live state every 12h by the refresh job. Design: the private HUD standard G approved Oct 16. Conversation + decisions stay in chat (G, Oct 16); the board is the display.
Open the board →Watchdog run Oct 16 · 11:05 PM: n8n healthz 200, webhook tunnel autossh alive — healthy. (Earlier Oct 16 · 5:45 PM the tunnel was found dead and was restarted + verified.)

The standing watches that surface things before they become problems.
The 2026 date/time/pool were not yet published as of Oct 15 — the watch keeps checking. Drop-in swim; Family admission $10.75; kids 5/3/1, under-6 at arm's reach.
IDA Windfields pickup from Tue Oct 13 — outcome still unconfirmed. One word from G closes it either way — Open Decisions #12.

Premium add-ons venues could buy while Bloom & Pair itself stays completely free.
Presented Oct 15 with the honest tension named. Little premium add-ons (First Look, Proof Pack, Pair Plus / Pair Pro bundles) kept separate from Creator Partnerships. Explore / park / kill — Open Decisions #3. Never pitch as locked.

Selling venues reels they can post on their own accounts — a separate paid lane, never bolted onto free Pair visits.

The Philippines expansion test — the gate decision is G's: extend, narrow, or park.
The Manila test fails the locked GO criteria on execution, not market rejection: 0 pairings, bench at 0, engines off since Oct 5. The Peninsula Manila pitch (sent Sep 29) still awaits a reply. Options: extend and run it 2 more weeks, narrow to the free-help mission lane only, or park — Open Decisions #2.
